Fractional CFO vs Full-Time CFO: Which Is Right for Your Stage?

Your bookkeeper just told you they’re “not really comfortable” building the financial model your board requested. Your controller handles compliance fine but freezes when the CEO asks “what should we do?” And you just realized nobody on your team can tell you whether your unit economics actually support your growth plan.

You need a CFO. The question is: do you need a full-time one?

The Full-Time CFO: When It Makes Sense

A full-time CFO typically makes sense when you are preparing for an IPO, you’re managing complex capital structures, you need daily involvement in operational decisions, or you’re in a highly regulated industry requiring constant financial compliance oversight.

The cost: $215K-$326K in base salary, plus benefits (often 20-40% on top of salary) and equity. All-in, that is roughly $260K-$460K a year before equity.

The Fractional CFO: When It Makes Sense

A fractional CFO is the right choice for most companies between $5M and $100M in revenue. At this stage, you need CFO-level thinking, strategic planning, board reporting, cash flow optimization, fundraising support, but not 50 hours a week of it.

The typical engagement looks like 15-30 hours per month of senior financial leadership. The cost: $3K-$10K per month depending on scope and complexity. That’s roughly 55-90% less than a full-time hire, with no equity dilution, no benefits cost, and no 6-month ramp-up period.

Sources for the full-time CFO figures: Robert Half, Chief Financial Officer salary (U.S. range $215,000 to $326,250, 2027 salary data); U.S. Bureau of Labor Statistics, Employer Costs for Employee Compensation, June 2026 (benefits are 30.0% of employer compensation costs in private industry). The fractional CFO ranges are in line with 2026 price guides published by fractional CFO firms.

The Decision Framework

1. How many hours per week does the role actually require?

If you need financial leadership 10-15 hours per week, a fractional CFO delivers better value. You get senior talent focused on high-impact work instead of filling 40 hours with tasks that should be handled by a controller or bookkeeper.

2. Do you need a generalist or a specialist?

A fractional CFO who serves multiple companies simultaneously brings pattern recognition you can’t get from a full-time hire. They’ve seen your exact problem at three other companies and know what works.

3. What’s your burn rate tolerance?

Adding $260K+ in annual fixed cost changes your runway math significantly. A fractional engagement is typically month-to-month, scales up or down with your needs, and doesn’t require severance if the business contracts.

4. How fast do you need to move?

Recruiting a full-time CFO takes 3-6 months. A fractional CFO can start in 1-2 weeks. If you have a board meeting in 6 weeks or a fundraise starting next quarter, speed matters.

5. Is this a permanent need or a phase?

Many companies need intense CFO involvement during specific phases, fundraising, acquisition prep, system implementation, then can scale back. A fractional model accommodates this naturally.

The Hybrid Path

The smartest companies often start fractional and transition to full-time when the workload justifies it. The fractional CFO builds the financial infrastructure, hires and trains the team, establishes processes, and then helps recruit their full-time replacement.

Do This Monday

  1. List every financial task that currently falls through the cracks at your company. How many hours per week would it take to do them well?
  2. Calculate what you’d pay a full-time CFO versus a fractional engagement at your actual needed hours.
  3. Ask yourself: am I not hiring a CFO because I can’t afford one, or because I haven’t considered the fractional option?
